AI agents are everywhere right now.

Every week a new tool or AI company promises hands free work, fully automated operations, and a future where your business runs on autopilot.

The marketing sounds incredible.

The reality is more complicated.

I talk to founders, operators, and marketing teams every day. Almost all of them are experimenting with AI agents, and nearly all of them run into the same problems:

  • Agents that freeze halfway through a task

  • Agents that misinterpret instructions

  • Agents that work in a demo but fail in real workloads

  • Agents that work in small workloads but fail (epically) at scale

None of this means AI agents are useless.

It means they are not being used properly.

What AI Agents Are Good At

Agents shine when the task is predictable but time consuming.

They can reduce the number of steps your team touches, especially when the task has clear rules.

Examples include:

  • Summarizing long client documents

  • Extracting structured data from files

  • Generating drafts of emails or reports

  • Watching an inbox for specific patterns and responding accordingly

  • Running simple research loops that return organized findings

For these tasks, agents are fast, inexpensive, and reliable enough.

Where AI Agents Break Down

You'd think that leveraging AI to help agents "think" and "make decisions" would help when things get unpredictable, but think of it this way:

Does ChatGPT or Claude go off the rails on you sometimes?

It sure does for me - hallucination, faulty memory, the dreaded "death loop" and more.

Agents have the same issues, but now it's inside of a workflow you don't fully understand. This is where it can get messy fast.

Without careful system design, agents will struggle in situations where:

  • A workflow spans multiple tools

  • A task requires judgment or prioritization

  • A system needs precise inputs or strict formatting

  • A process depends on clean data that is not actually clean

  • High volume tasks push beyond the limits of the agent platform

Overall, you can chalk up most agent failures to simply using agents in workflows they should never be.

The Illusion of “Fully Autonomous”

There is a popular idea that you can drop agents into your business and watch them perform end to end operations without supervision. In reality, fully autonomous systems require clean data, reliable handoffs, and strong guardrails.

Most companies are missing much of that. They have a mix of:

  • Old spreadsheets

  • Disconnected tools

  • Tribal knowledge

  • Manual processes that were never documented

  • Automations built years ago and never reviewed

An agent can't save you from any of these spooks.

Fix the foundation first before jumping to agents - or at minimum - be honest about what you're dealing with and set your expectations for agents accordingly.

The Hybrid Model That Actually Works

Teams see the best results when AI agents are part of a larger structure instead of running solo.

A practical setup looks like this:

-> n8n automations (or Zapier, or Make) handle the predictable logic

-> Custom Python scripts handle data cleanup, precise transformations, and tasks that require high speed or volume

-> AI agents focus on interpretation, summarization, analysis, and decision support

In this setup, agents are not replacing systems, but instead enhancing them.
